How to choose an AI consultancy in the UK: a buyer's checklist

By James Moorcroft, founder of Niddy. Updated 8 October 2026.

Choose on evidence, not on the pitch. Ask to see a workflow the consultancy has built, what it cost and what it measurably saved. Get a fixed price for a defined result, find out who will actually do the work, insist that a person sends any email and someone owns every agent, and make sure you keep the tools and the data.

A note on bias: we're an AI consultancy, so we have an interest here. We've written this to be useful whoever you hire, and we say plainly below where a different kind of firm is a better fit than us.

The types of AI consultancy, and who each suits

Day-rate figures from our UK AI consultant cost guide.

Where we fit. Niddy is an implementation specialist for UK independent retailers and established brands, and for established businesses outside retail with admin that repeats. If you need a large data science build, work on factory machinery, or a programme across hundreds of staff, a larger firm or a systems integrator will suit you better.

Ten questions to ask any AI consultancy

  1. Can you show me a workflow you've built, what it cost and what it saved once it was live?
  2. Is the price fixed? What exactly do I get for it?
  3. Who will do the work, and what happens if they're unavailable?
  4. Will you work from my real numbers or from a questionnaire?
  5. Will you tell me when the answer is to buy nothing?
  6. What goes to my customers without a person checking it first, and who owns each agent?
  7. Do I own the tools, the prompts and the data at the end?
  8. Which software do you earn commission or referral fees from?
  9. How will we measure whether it worked?
  10. What happens to my data, and is access read-only?

Red flags

  • A price that's a day-rate estimate with no defined result.
  • Savings quoted before anyone has looked at your numbers.
  • Identified savings presented as if they were already banked.
  • Any system that emails your customers without a person sending it, or a chatbot nobody owns or checks.
  • A long contract before you've seen a single result.
  • A recommendation that always ends at one particular product.

Free help to try first

Before paying anyone, it's worth seeing what's free. In the UK that includes business.gov.uk for official guidance, your local Growth Hub for funded advice, Bira if you're an independent retailer, Small Business Britain for programmes and events, and Made Smarter if you're a manufacturer. We'd rather you came to us knowing what you need.

How we answer these questions

Fixed fees: the AI Audit is £1,495 and each workflow is £2,950. James Moorcroft leads every project, with continuity cover written into our Terms of Business. Any email-connected AI we build is draft-only. Every other agent works within set limits, has a named owner on your side, and is reviewed and updated by us as part of our monthly support. You keep the tools and the work. We report value two ways and keep them apart: what the audit identified, and what a build measurably saved once it was live.

Questions we get asked

Which AI consulting companies are best for small businesses in the UK?

The best fit depends on what you need. For a small business, look for a fixed price, work from your real numbers, someone who'll tell you when not to spend, and proof of something they've built and measured. Use the ten questions above to compare.

What does an AI consultant actually do?

A good one finds where AI would save time or money in your business, tells you what to build, buy or leave alone, and then builds and supports the workflows that are worth it.

Do I need an AI consultant, or can I do it myself?

Plenty of businesses start themselves with the tools they already have. A consultant earns their fee when the job touches your data, your customers or several systems at once, or when you need it done properly and quickly.

Should I use a local AI consultant?

Location matters less than fit, since most of the work happens on your systems remotely. A local consultant helps if you want people on site for workshops.
